“There are no stupid questions” has become an accepted cliche. But then again, you’ve never run into my flavor of “stupid” questions. Joking aside, I was never afraid of stupid questions. Rather it is some of the questions I have asked of myself in the past that scare me into thinking I might have lost it. I want to give you two such examples that scared me at first, only to find that others have thought those same apparently crazy thoughts. Which is not to say I am not crazy, but rather than I am not the only crazy one. And that my friends, sits just fine with me!

Let me time-teleport you with a younger version of myself, laying sleeplessly in bed on a dark night about thirteen years ago. I decided to really challenge myself with the toughest question I could invent. Being that it was night and dark, my mind of course jumped to alien abductions. I asked myself: if aliens suddenly abducted me that very night, and decided to see how smart the human race really is, what would they ask me?

With all the benefits derived from the advances in standard of living, our modern society suffers from an apparent paradox which can be best paraphrased as “if everyone is special, then no one is”.

We strive for individuality even as the economic affluence required to express ourselves is increasingly tied to economies of scale and the uniformity they foster. We do our best to proclaim our uniqueness to the world on social media pages, but have to make use of highly standardized templates in the process. We share in the belief (and rightfully so) that the very success of our modern society depends on scale, yet it is precisely scale that appears to generate confusion when it comes to the most intimate aspects of our human identity.

Frameworks, trade-spaces, matrices: engineering thinking in management results in big, stagnant bureaucracies

The most important function of management, particularly executive management, is setting future direction. That implies decisions and choices about the present and future.

Because engineering thinking or more broadly speaking analytic thinking predominates in many executive and consulting circles, it is believed that decisions require a degree of rigorousness similar to that of the scientific method in natural sciences. And so, it is firmly believed that analytic tools empower managers to make sound decisions. The result is a myriad of tools reminiscent of engineering speak – frameworks, trade-spaces, matrices – packaged in neat Power Point slides.

This all very good, but, as philosopher of science Isabelle Stengers remarks  “tools are demanding – they do not confer the power of judging, they ask for the choice of the right tool for the right situation; in other words they oblige us to think and wonder”. The danger that Stengers cautions against is the rigid interpretation of the power of tools. Tool power should never be situated above human judgement. And when it does, this results in the tools getting a life of their own, and embedding the human element which is helpless to escape their hold. This ultimately results in a bureaucratic construct as the purpose of humans becomes not the seeking of meaning and validity, but rather the maintenance and upgrading of the tools. This also results in a proliferation of enforcer types at the expense of creative types, reducing the number and quality of choices about the future.

A more progressive view of management tools is as “enlightening abstractions, precious new tools for thinking” rather than “ready made instruments”. Also, in Stenger’s view, the relationship between user and tool is not one-directional; rather, “tools modify the ones who use them; to learn how to use a tool is to enter a new relation with reality, both an aesthetic and practical new relation”. In my experience, this dual directionality can also unfortunately work backwards: rigid tools can have a limiting effect on thinking.

At the height of the Cold War predicting the future become serious business. A nuclear World War III was a real possibility and a literally cold and dark planet awash in radioactive ash a likely prospect. But communism wasn’t the only threat to the free world. Ideology aside, consumerism coupled with energy shortages and population growth provided good reason for questioning the very sustainability of our civilization. Ironically, communist propaganda pointed precisely to greed as capitalism’s Achilles heel.

So it isn’t surprising that by the 1970’s two schools of thought were already embarking on predicting the future. Since I have not come across this type of distinction between “futurists” in literature, I will proceed to describe it here. It is worth noting that by “distinction” I don’t mean opposition since both schools of thought can be regarded as members of the larger umbrella of systems thinkers.

First let’s loosely define the “engineers”, or better said, the engineering school of thought. Engineering had proven successful in World War II for a number of inventions, including rocket control systems. While Wernher Von Braun was working hard on getting us to the Moon, geniuses of the likes of Jay Forrester and Stafford Beer saw other uses for rocket control theory. Namely they had the insight to apply engineering thinking, particularly the mechanism of feedback, to social systems. This resulted, respectively, in the birth of two entirely new disciplines: system dynamics and management cybernetics. In parallel, Mihajlo Mesarovic, also an engineer emeritus with whom I’ve had the privilege of taking a graduate course at Case Western Reserve University, was also working on an elaborate mathematical model to predict the future state of the world. The Club of Rome, a new organization with an interest in humanity’s fate, saw the opportunity for these new methods to lend a degree of rigorousness to their own predictions about humanity’s long term future. This resulted in several publications in the early 1970’s. Limits to Growth and Mankind at the Turning Point received widespread attention since they discussed the “predicament of mankind”. The underlying belief of the engineering school of thought was that given a sophisticated enough computer model, the future could be more of less “mathematically” derived. Perhaps not surprisingly The Limits to Growth report was first introduced at a symposium in St. Gallen Switzerland, which remains a powerhouse for management cybernetics – Fredmund Malik and his consultancy continuing to this day the work started by Stafford Beer.  In essence Limits to Growth painted a pessimistic view for the world future where shortages were likely to stop and even revert human progress. Simply put, the Club of Rome’s prediction for the early 21st century, largely based in engineering thinking, spelled disaster.

At about the same time, a number of futurists emerged from the direction of the social sciences. Peter Drucker, Alvin Toffler, Charles Handy and others were by no means engineers and were not using models, at least not in the quantitative sense; however, this did not discourage them from looking into the future. The term that Peter Drucker eventually chose to describe himself, “social ecologist”, captures well this entire breed of futurists. What these futurists were is astute observers of the human condition and social ecology, the same “tools” employed by the ancient Greek philosophers whose insights still form the basis of western culture. Drucker and his peers did not use quantitative methods but made predictions derived from qualitative insights at the intersection of human psychology, technology and social constructs. Many of those predictions are still relevant today while predictions presented by the engineering school of thought had to be dismissed or significantly adjusted. In all fairness, in the Club of Rome’s 2012 update to the Limits to Growth, “2052 – A Global Forecast for the Next Forty Years”,  they have moved considerably away from hard quantifiable predictions. They have also moved in the direction of the social, describing their latest work as “educated guesses, combining data, modelling and hard science with an understanding of human nature and its systems and intuitions”.

Per this latest evidence, the two schools of thought can be said to be converging. Perhaps the best insight to be derived from the distinction presented in this piece is that we have much work to do in reconciling natural and social sciences. Until we do, and possibly even after, predicting the future will remain messy business. Elliott Jaques and Ilya Prigogine come to mind as two exponents of the social and respectively natural sciences that have made significant strides in reducing the divide between the two paradigms. I have always said that the universe preceded humans and so, the fact that we glean it through the reductionist lens of separate sciences suits our own convenience more than cosmological reality.

What about our ability to predict the future? Is it a legitimate undertaking or modern alchemy? Is the future clearly discernible through the lens of an all encompassing computer model, or does Lorenz’s and Feingenbaum’s Chaos Theory with its Butterfly Effect render any attempt at prediction hopeless? I would dare say that the work of Drucker, Toffler, and Handy among others has addressed both assertions: exact predictions of the future based in quantitative methods is indeed a hopeless undertaking, but a broad, nonspecific peak at the future is possible through the lens of qualitative thinking anchored in the constancy of human nature. But here’s the catch: only a select few appear to have the capacity for this type of undertaking, and they certainly aren’t employing a repeatable process or “best practice” in doing so. For the time being it appears that staring into the future is more art and science.

Strategy is adding constitution to an ambiguous mess we call the future. Strategy focuses discernible choices from the fog of ambiguity by way of assertions and assumptions. It reduces the universe’s entropy. Strategy is deliberate choice. Strategy is awareness and self-awareness. Strategy is wisdom: it is a mirror. Strategy is integrative and convergent. Strategy is identity.

Strategy is not political correctness, nor is it group consensus. It is selective and competitive. It does not agree well with bell curves. Strategy is neither nice nor nasty. Yet it will be deemed heretic and non-compassionate, unfair. Good strategy is controversial. Good strategists will be called dictators, non-team players, naive, inconsiderate. Strategy is participatory only as a common pursuit of a better state of affairs. Strategy is fair to those who wish for better. It is unfair to those who hang on to the past. Strategy is change.

Strategy is creative. It is substantive. It is pleasing to the eye. It appeals to common sense and it is not information overload. It is a straight-forward perception of an in-achievable ideal: truth. It exposes cowardliness, laziness, hypocrisy, envy, falseness by denying them opportunity to hide behind the curtain of ambiguity. Strategy is accountability. Strategy is transparency. It is risk and courage. Strategy is sacrifice. Strategy is long term and it makes things worse before so they can be better. Strategy is responsibility. It is leadership. It is patience and self-control. Strategy builds character and nourishes morality and ethics.

Strategy is narrative. It is forged of convictions and ideals and desires. It is biased. It is ideological and not technocratic. Strategy is subjective and incomplete, but not superficial. Strategy makes leaps of fact and logic. Strategy is not planning and it cannot be proved. Strategy is not a simple process with discrete steps that spews guaranteed and repeatable results – it isn’t an algorithm (sorry Professor Porter, HBR, McKinsey and others). Sustainable strategy is not imitation. It isn’t bench-marking, performance, metrics and measurements (sorry Accenture, CapGemini and others). Strategy isn’t statistics. Strategy is not business process re-engineering. It is discontinuous. Strategy is organic. Strategy is adaptive and resilient. It is educated trial and error. Strategy is real and surreal: surreal because it describes what does not yet exist, real because the future is always born of the inference between what is and what could be.

Strategy is personal and quintessentially human. Strategy is enlightenment and fulfillment and wisdom. Sustainable strategy is the ambition to better oneself while not wishing others ill. Sustainable strategy is not playing zero sum games. Strategy is humbleness. It is observation, empathy, comparison, categorization. Strategy is artful design. It is meditation and self-reflection. Strategy is play. It is fun and thrill and adrenaline. Strategy is loneliness and hopelessness. It is pain and failure and rebirth. Strategy is cumulative. Strategy is a liberating journey. It is a quest for purpose and meaning with no room for regrets.

Beyond Complexity

You’ve probably noticed the growing interest in complexity. And it’s not just scientists. Want proof? The very first sentence in Davos 2013 executive summary pays homage to complexity: “we live in the most complex, interdependent and interconnected era in human history – a reality we know as the hyperconnected world.” As global systemic problems (terrorism, 2008 financial crisis, etc.) proliferate , the interest in the topic is understandable. Democracy, capitalism and other fundamental social constructs are becoming fair game for possible adjustment, or even overhaul. Steve Denning’s “Can Complexity Fix Capitalism” piece in Forbes (http://tinyurl.com/bonnswe) or the 2013 Global Peter Drucker Forum’s “Mastering Complexity” theme are illustrative of the general perception that complexity is the next challenge that humanity must master.

So when everyone’s still struggling with grasping complexity (myself included), I’ve decided to ask the next level question: is there anything beyond?

To go after that question, we first have to capture complexity in a nutshell. I propose we start at the “mechanism” level. Emergence is a key observed complexity mechanism where the outcomes of a collection of building blocks display properties or behaviors that are beyond those of individual blocks. So this means that emergence implies hierarchy. The direction in which the hierarchy is constructed is important. In the case of complexity, smaller things give way to larger things, and so there is an “upward causality”.

Enter 20th century physics. It tells us that all things are made of atoms, and apparently the microscopic scales they inhabit are governed by the paradoxical quantum physics. So taking the upward causality complexity route, atoms form molecules, molecules form cells, and we get to neurons and finally the human brain, ironically the most complex thing we’ve come across in the universe so far. And it too appears to have emergent properties, such as free will and consciousness. Problem solved, the most beautiful of emergent properties of the universe, human consciousness, can be explained with complexity, right? And so, no product of the universe is beyond the grasp of complexity according to the upward causality model.  So complexity appears to be the ultimate barrier and there is nothing beyond it?

Well in order to answer this last question, we would have to reconcile quantum physics with emergence and complexity. And quantum physics presupposes a matter-probability dualism which remains beyond human comprehension. Here’s the problem. The brain supposedly functions based on electrical signal transfer between neurons. And so there is an exchange of energy across a tiny time and space inside your head. But quantum physics includes at least a few observed principles that defy the space-time-energy construct. Take quantum non-locality, where two photons that come in contact can be separated by vast differences, and yet, with no energy exchange they are able to instantaneously affect each other. It’s as if somehow one “knows” about the other. Another interesting phenomenon in quantum physics says that an observer is able to collapse the myriad of parallel probabilities in the quantum world to a single possibility simply by observation alone. It’s as if any choice is possible until the observer intervenes and induces an irreversible choice.

So what happens to all these highly mysterious properties at the quantum level as they are embedded in higher order complex structures such as the brain? Could such quantum properties that appear to presuppose choice have something to do with the free will aspect of human consciousness? What about quantum non-locality? Information processing and communication in the quantum world apparently doesn’t necessarily require a space-time-energy construct, so why should consciousness do so if it is made up of basic quantum particles? What if the brain is not just an electrical computing device but also a quantum computing device? What would that the quantum non-locality principle imply for individual consciousness if it cannot be contained in a space-time? Would that point to a collective consciousness? Does the fact that two subatomic particles “know” their state at a distance or the fact that a subatomic particle appears to “know” it is being observed imply a universal space-time-energy free construct within which complexity can live?  Is this the “fabric” which complexity requires just like Einstein’s space-time is the fabric on which energy-matter can be manifested? And if there is a such a construct, is there a downward causality which influences emergence in a certain direction?  Ultimately is or consciousness a manifestation of the subtle interaction between upward causality emergence and the rules of an elusive space-time-energy invariant construct we have yet to observe?

Apparently I am not the first to ask this question. Amit Goswamy has been a self titled “quantum activist” for quite some time. His background in quantum physics certainly helps him. But what I am additionally proposing in this blog is the exploration of the intersection of quantum physics and complexity sciences. Apparently there is a connection between the two, and attempting to see how they relate might provide at the very least important philosophical insights.

And finally moving ahead to “beyond complexity” when we haven’t yet figured out complexity? Who said exploration has to follow a neat sequence?

Humanity’s cosmic connection: from physics to economics

First, there was the universe. And then came humans. We study the universe sometimes forgetting we are the universe. There are lots of pointers to our cosmic connections. I am not referring to the documentaries on National Geographic where Michio Kaku, the celebrity physicist, tells us that every atom in our body was forged in supernovae that exploded a long time ago. Rather, in this blog I will be exploring a more more fundamental connection, between the least understood laws of the universe we’ve so far uncovered and a basic social human activity, between quantum mechanics and economics.

Why even explore such connections? Because similarities across sciences may have profound philosophical implications. We have to remember that dividing the observed reality into various sciences is a human construct meant to make things easier to deal with for us. The universe was not set up that way. So, every opportunity for common insights across sciences should be taken seriously, as it might shed light into our very nature and purpose.

Quantum mechanics had profound philosophical implications since the moment its laws were discovered in the earlier 20th century. It basically implied that the universe is unpredictable, that there is a fundamental limit to what humans can determine. Until then, Newtonian physics promised determinism, since, if one could measure the motion of all atoms, one could even predict the future, which becomes but the sum of all motions. But quantum mechanics, still beyond the grasp of human logic, says that there is a yet unexplained connection between the observer and experiment. Somehow the observer cannot be separated from experiment, and so, past some microscopic scale, the very process of observation changes the experiment, so that we can never determine exactly the initial state of a given situation.

As interesting as the implications of quantum mechanics might be, the general consensus was the microscopic scales don’t apply in the macroscopic world of humans.

But in economics a similar principle proposing a link between observer and experiment has been proposed. A number of cyberneticicians in the 1970s challenged the classical economic theory proposing that markets tend to equilibrium. They instead proposed that classical economic theory is based on the observer being clearly separated from the experiment. But if the observer is also part of the economic “game”, there is a limit to what we can predict about future outcomes reminiscent of quantum mechanics. The observer being embedded in the experiment is deemed in cybernetic theory as “reflexivity”. It’s as if cause and effect are not sequential, but rather they affect each other simultaneously  Gives one a headache just thinking about it.

So the question then becomes, how could the micro and macro worlds share characteristics? What is the connection? Well, social systems are made of people. And people act according to a computing device called “the brain”. And the brain is made of neurons which transmit electrical signals, i.e. exchange electrons. And electrons are small enough to be influenced by quantum laws. If the brain has the characteristics of a quantum computing device, this might explain why human behavior in inherently unpredictable and why, systems that include many humans, are even less predictable. While this reality may really piss off statisticians, it is otherwise a good thing: it says that humans have free will, are creative beings that can design their own future. But those insisting on predictions and reading into coffee cups shouldn’t get completely depressed. There is a way to predict the future: design it! 🙂

A few thoughts on humanity’s future

“Imagination is more important than knowledge. Knowledge is limited. Imagination encircles the world” is a well known quote of Albert Einstein. The insights one can derive from Einstein’s wisdom are powerful enough to shed light into humanity’s future.

But before jumping to the future, let’s take a step back and attempt to frame, in general terms, humanity’s current state. The multiparty democratic construct supported by a free market economy was challenged in the last hundred years by at least two competing totalitarian ideologies and thankfully, it has been reaffirmed as the best model for human organization we know. So Winston Churchill was probably right when he declared in 1947 that “democracy is the worst form of government except for all those others that have been tried”. Diversity and competition, two mechanisms that served the natural world so well, appear to be the most viable means by which social systems can also evolve. But social systems are different than natural systems. Besides diversity and competition, social systems also include compassion. And so, the modern democratic construct is itself polarized around two dominant ideologies, which are more aligned with either compassion or competition. So far so good. Now let’s take a closer look at the competitive mechanism.

An opportunity usually arises when a competitive advantage is created. And a competitive advantage can itself come in two flavors. First, it can come from exploiting a physical or knowledge differential (I have access to a physical or knowledge resource that you need). But physical resources are limited, and, if we believe Einstein, so is knowledge. So, as long as it competes primarily in the physical and knowledge domains, humanity is playing a zero sum game. Enter the Internet age with all the related technologies and barriers to physical and knowledge resources are rapidly dissolving. That means that competitive advantages based on limited resources will become increasingly harder to exploit and defend. Which brings me to the second flavor of competitive advantages, those derived from an unlimited resource: creativity.

Creativity is one of the most unique, and arguably most beautiful facets of the human condition. Its sources are curiosity and passion, human characteristics which are hard to incentivize. Material compensation and reward will not necessarily increase curiosity or passion. Curiosity can be instilled and nurtured, but not bought or coerced.

And so, in my opinion, humanity’s future is predicated on a competitive construct based on an unlimited resource: creativity. This is the next step beyond the so called “knowledge economy”. This type of competitive construct is also in alignment with the best that human nature has to offer; curiosity, passion, dedication, are all positivist sentiments in alignment with compassion, trust and respect. This evolution does present significant challenges to the current bi-polar democratic construct that poises compassion against competition. Consumerism, a key component of the economic engine on which the current democratic construct’s viability depends, is primarily based on limited resources; it will also have to evolve to where humanity becomes a primary consumer of ideas, truth and beauty.
